GEHC GE HealthCare
Sticky installed-base razor/blade franchise; modestly beats the 5% the price already pays for.
The business
GE HealthCare sells diagnostic imaging systems (MRI, CT, X-ray, ultrasound) to hospitals and clinics, then earns sticky recurring revenue from long-term service contracts, parts, upgrades, and consumables on a massive installed base. Its Pharmaceutical Diagnostics segment supplies contrast agents and radiopharmaceuticals used in those scans. Roughly half of revenue is recurring, riding aging-population demand for diagnostic imaging.

Moat & management
| Moat | narrow moat |
| Source | switching costs |

| Management | adequate |
Hospitals rarely rip out a GE MRI fleet: staff training, service contracts, protocol libraries, and PACS integration create high switching costs, and a three-player oligopoly (GE, Siemens, Philips) shares scale economics in R&D and distribution. But the moat is narrow, not wide — competitors' machines are comparable, Chinese rivals (United Imaging) undercut at the low end, and no network effect or brand premium protects pricing in capital-equipment bidding.
Post-spin team under Peter Arduini has sensibly prioritized deleveraging (net debt/EBITDA 1.6x) and small tuck-in acquisitions (MIM, Intelligent Ultrasound) over aggressive buybacks, but the capital-allocation record is too short and too mediocre to call excellent.

Key risks
- China: demand weakness plus domestic competitors (United Imaging) eroding share and pricing
- Tariff and supply-chain exposure from a global manufacturing footprint caught in US-China trade friction
- Leveraged post-spin balance sheet limits flexibility and amplifies any equipment-demand downturn
Catalysts
- Aging demographics and imaging volume growth underpin mid-single-digit secular demand
- High-margin Pharmaceutical Diagnostics (contrast/radiopharma, Flyrcado) growing faster than equipment
- Margin expansion toward peer levels plus debt paydown boosting owner earnings per share
