UPS United Parcel Service
Irreplaceable network, but a shrinking, union-heavy, Amazon-pressured duopolist; the price needs more growth than it delivers.
The business
UPS picks up, sorts and delivers parcels and documents through a dense US ground network plus international air and ground operations, charging per package with fuel and residential surcharges. It also earns fees from supply chain, freight forwarding and healthcare logistics. Profit depends on package density per stop, pricing discipline and controlling a unionized labor cost base.

An integrated air and ground network with hubs, aircraft and route density is nearly impossible to replicate, and the US parcel market is effectively a FedEx/UPS duopoly for B2B and time-definite delivery. But Amazon's in-house logistics now exceeds UPS in US parcel volume, and regional carriers plus USPS compete hard for residential e-commerce. Scale protects the business from new entrants, yet pricing power against large shippers is weakening.
Carol Tome's 'better not bigger' strategy is rational: it deliberately halves low-margin Amazon volume, closes buildings and automates hubs. However, the dividend of about $5.5B is at or above normalized FCF, and buybacks were run near the 2022 peak, so capital returns are stretching the balance sheet more than the business can comfortably support.

Key risks
- Amazon insourcing and the Amazon volume glide-down shrink network density and fixed-cost absorption
- Teamsters contract wage inflation that is sticky while volumes stay soft; the next negotiation is in 2028
- Dividend exceeding FCF forces a cut or rising leverage; trade/tariff shocks hit international and de minimis flows
Catalysts
- Network reconfiguration and automation closing buildings could lift US domestic margins back toward 10%+
- Growth in higher-margin SMB, B2B and healthcare logistics offsets lost Amazon revenue
